Coach changes formation every time we concede

Feels like the players are learning that any goal means the shape failed.

Conceding a goal does not automatically mean the formation failed. Before changing it, identify the actual cause. Was it an individual mistake, a transition reaction, poor pressure on the ball, or a repeated overload the current shape cannot manage? If the same problem appears several times, an adjustment may help. If it happened once, changing the formation can teach the players that every setback needs an adult solution. I would give the group a simple question first: what was the opponent able to do, and what could we change inside the current shape? At U12, formations should provide reference points, not act as explanations for every goal. Use a half-time change when it solves a clear repeated problem. Avoid reacting immediately to the score. The players need enough time to adapt and learn whether their first solution can work. Look for a repeated cause rather than a repeated score. If the opponent creates the same overload or access two or three times, even without scoring, you have useful evidence. If the goal came from one poor touch or unusual bounce, keep observing before changing the team's structure.

That helps. I think I have been reacting to the goal rather than checking whether the same problem was happening before the goal arrived.
